Know which handoffs
need your attention.

A worked example: prepare Friday’s customer-onboarding exception report. Surface overdue milestones and missing owners with the evidence needed to resolve them.

Example workflow. Connections and live agent execution are planned.

Before assigning the task

Give the team these inputs.

The tracker snapshot

Onboarding ID, milestone, due date, status, owner, and last update, exported at an agreed cutoff.

The onboarding checklist

Required milestones, what each status means, the reporting timezone, and the current escalation rules.

The audience

The operations lead who reviews exceptions and the team members responsible for the source records.

A brief you can adapt

One task. A defined result.

Task: Prepare Friday’s onboarding exceptions.
Include: Overdue incomplete milestones or missing owners.
For each: Record ID, evidence, blocker, proposed next step.
Do not: Edit the tracker or contact customers.

Owners and handoffs

Separate doing from reviewing.

Report coordinator

Confirm the cutoff, required fields, and reporting rules before collecting results.

Exception analyst

Compare the tracker with the checklist and prepare source-linked exceptions.

Operations lead · You

Resolve ambiguous cases and approve changes or external follow-up.

The working sequence

How the task moves forward.

  1. Check the inputs before classifying work.

Confirm the export date and reporting timezone. Flag missing IDs, due dates, and unclear status values separately so incomplete data does not look like a missed milestone.

  2. Build a short exception queue.

Select incomplete milestones past their due date and items without an owner. For every row, include the source ID, responsible person if known, blocker, and a proposed next action.

  3. Review and assign the next decision.

The operations lead checks the evidence, corrects classifications, and assigns follow-up. Record decisions separately from the source export so the original snapshot remains identifiable.

The handoff

Ask for these artifacts.

  • exceptions.csv — Record ID, milestone, due date, exception reason, source reference, proposed owner, and next action.
  • weekly-summary.md — What needs attention, unresolved data gaps, and decisions requested from the lead.
  • input-register.md — The export filename, cutoff, reporting timezone, and checklist version used.

Example acceptance criteria

Check the result against the brief.

  • Every exception has a source record and a specific reason it was included.
  • A completed milestone is excluded; an overdue incomplete milestone is included.
  • Missing or invalid dates appear as data gaps rather than invented deadlines.
  • The report leaves source records unchanged and creates no customer communication.

The human decision

Review the work before acting.

The operations lead decides who should follow up and whether a tracker change is justified. An agent’s proposed owner or action stays a recommendation until that review.

Put it in your plan

Use this as your first milestone.

Use one report coordinator and one analyst as your starting roles. Put the cutoff, exception rules, output columns, and human review owner in the setup brief.
